torque trouble

hello again all have been picking away at the lock on a upvc door for about a week now just a basic cylinder lock managed to open a couple of times but pins keep popping back out unless i have loads of tension on then some of the pins are hard to pop in am i doing somthing wrong here ?

there are quite a few possibilitys of what this could be, and not enough tension, is fairly unlikely. Are you sure you are finding the binding pins correctly? if you dont pick the pin that is binding first, it will be extremely difficult to get the lock to open.
