No feedback from lock?

On some of my practice locks (kwickset) I get no feedback from the lock until the final pin is set and i hear that satisfying click - i.e., i'll bind pin 1 2 and 3 (for example) and won't feel or hear anything. i'll onyl get the feedback once pin 4 is bound and the plug can freely turn. Is this normal? (i know the other pins are bound because

-the plug turns when the 4th is bound
-if i take my pick and poke the key pin upwards and let it go, it just falls with no sprngy sound (springy sound present when the pin isn't bound)

Try lifting the pins more slowly, and focus on the pick. Another explanation is that somehow you're not lifting the first 3 pins enough, so that the top pin gets stuck at the sheer line, and when you lift the 4th pin, you push up on all the bottom pins, and all the pins then reach the sheer line. Probably wrong, but it's a possibility.

i thought of that too, so I tried stripping the lock to only 2 pins - and i focus and zone out of zen and whatnot and just try to feel the vibration/click from each pin, but even on a 2pin setup, i only feel the click when the final pin is set....it's very frustrating.

I notice i "hear" it set when i apply more tension. It is more tension then needed and i pick faster when i dont hear the pins set. You should notice the plug turn just a very slight bit when you set a pin and also feel a very slight click. If you dont feel anything at all till the last pin Im a little lost. I know that it not springing down is a good sign that a normal pin is set but when you use security pins you will get a lot of false sets this way and picking will become almost impossible. Also do you have rubber grips on the picks? If you do taking those off will give a lot more feedback.

i sat there for a good hour today and just zoned out, eventually heard the clicking....i think my problem was too much torque being applied.
